The method, encoded.
Analysis produces findings. Findings do not produce a report. Between them sits a judgement most projects never make deliberately: what is the one thing this study says, and does the evidence carry it? Skipped, it gets made by default, and the report becomes a tour of the questionnaire. Made too early, a storyline arrives from a stakeholder conversation and the evidence is arranged behind it.
This skill encodes the discipline that separates the two. It runs a ten-step method: fix the decision and what the reader believes now, read the findings cold, draft at least three competing spines, load-test each one against the evidence that must be true for it to hold, select the narrative shape the evidence actually licenses from six that recur in research, ladder the spine to the decision, sequence so each section earns the next, and then run the test that matters most, which is whether the narrative survives when the most inconvenient finding is placed inside it.
It also handles the case most methods ignore. Where no candidate spine survives, the honest deliverable is a structured set of findings, not a forced story, and this skill produces the reasoning that shows why.

How do I find the story in my research findings?
Work from the decision backwards, not from the data forwards. Write down the decision the research informs and what the audience believes right now. Read every prioritised finding once, cold, marking only which ones surprise you and which ones explain other findings. The findings that explain others are your spine candidates. Draft at least three competing spines, because the first one is almost always the sentence your team has been repeating for a fortnight, and a single candidate cannot be compared to anything.
What is a narrative spine in a research report?
One sentence containing one claim that could be false. "Customers value convenience" is not a spine, because nothing would contradict it. "The service is failing the customers it was designed for and succeeding with the ones it was not" is a spine. The test is falsifiability: if nobody in the client organisation could disagree with it, you have written a description, and descriptions do not need a report built around them.
How do I know if my research story is true or just well constructed?
Use the substitution test. A true narrative is derived from specific findings and would change if those findings changed. An imposed arc would survive the substitution of different evidence, because its coherence comes from its form rather than its content. Ask what evidence would have produced a different spine. If nothing would, the story came from outside the study. Then run the load test: list the findings that must be true for the spine to hold, and check each one's base, confidence and directness.
What are the common narrative structures for research reports?
Six recur, each with an evidential precondition. The surprise requires a documented prior expectation from before fieldwork. The tension between two truths requires both sides to be adequately evidenced. The gap between belief and reality requires the belief side to be evidenced, not assumed. The journey requires a sequence that is real for participants. The diagnosis has the highest bar, because it is causally shaped and most designs do not license causal language. The choice requires evidence that bears on the comparison rather than on one option. Select from the evidence to the shape, never the reverse.
What if my findings do not tell a single story?
This is common and it is not a failure of the study. It happens in tracking waves where little moved, in multi-objective studies commissioned by several stakeholders, and in exploratory work. The correct output is a structured set of findings grouped by objective or decision, each with its evidence, base and confidence, ordered by importance, plus an explicit statement that the evidence does not support a single line of argument and what would establish one. That is more useful than a forced story, which sends the reader confidently in a direction the evidence does not point.
What do I do with a finding that contradicts my story?
Put it inside the narrative and reread. There are three honest outcomes. The narrative survives, because the finding is a boundary condition rather than a contradiction, and the argument is stronger for containing it. The narrative survives at reduced confidence. Or the narrative fails, in which case it was a selection rather than a narrative. Moving the finding to a later chapter, a footnote or an appendix is not a fourth outcome. A narrative that requires a finding to be omitted is disqualified.
Should the report follow the order of the questionnaire?
Only where a template, a tender format or a tracking convention requires it, or where the deliverable is a reference document rather than an argument. Otherwise, sequence by argument: at the end of each section the reader should hold a question that the next section answers. If two sections could swap places without loss, you have a list rather than an argument, and one of them probably belongs in the appendix.
How does narrative development differ from writing the report?
Narrative development decides what is being argued. Report architecture turns that into a chapter plan. Report writing produces the prose. They are three separate jobs and collapsing them is why reports acquire claims nobody agreed to. The output of narrative work is a one to two page narrative statement covering the spine, the shape, the ladder to the decision, the load-bearing findings by reference, and where the contradicting evidence sits. Anything not in that statement is not in the narrative.
When should I develop the narrative in a research project?
After the analysis is complete and the findings have been prioritised, and before anything is written. Earlier, and the narrative becomes the frame the remaining analysis is read into, which is confirmatory reading and nearly undetectable from inside. Later, once prose exists, the narrative stops being a decision and becomes a thing to defend.
Can a research narrative be too compelling?
Yes, and it is the standing hazard of the whole discipline. Every technique that makes a story land also makes a weak story land, so narrative craft is worthless without a test the narrative can fail. Elegance is a warning rather than a reward: a story that came together too easily usually did so because something was left out. The practical safeguards are drafting three spines instead of one, capping the spine's confidence at its weakest necessary finding, and deliberately going to look for the evidence that cuts against it.
